Before we touch meetings or metrics, we get clear on two questions:
Right people: Do your leaders fit the culture and buy into the mission – not just in words, but in how they show up when things get hard?
Right seats: Are they in roles that match their strengths and the needs of the business – with clear ownership and expectations?
If there are gaps, we name them early. Sometimes the next step is coaching. Sometimes it’s a seat change. Sometimes it’s building a real No. 2 / execution leader path so you’re not the default hub for every decision.
A weekly leadership rhythm
Once the team and seats are clear, we install the anchor: a short, consistent weekly meeting that produces:

We set a short list of priorities for the next quarter – with clear success criteria and one owner each – and we keep them visible every week.
A trusted issues list, plus real problem-solving
We keep one place where the real problems live, and we solve them in the open.
The goal is simple: fewer recurring issues, fewer side conversations, fewer “we’ll talk later” loops.
Decision clarity (who decides what)
We clarify who owns what outcomes, which decisions are made in-seat, and what gets escalated.
